Choose what belongs in one batch
Define compatibility before selecting orders. Useful grouping attributes include fulfilment location, carrier service, dispatch deadline, product zone, temperature requirement, packaging family and exception status. Avoid batches so broad that every trolley visits the whole warehouse or so narrow that staff spend the day creating them.
Exclude orders awaiting fraud review, address correction, personalisation approval, stock investigation or customer response. A batch should represent work ready to move, not a hopeful list of every order in the admin.
Design the four checkpoints
Give each stage one clear purpose. Picking confirms the right inventory left its location. Packing confirms the right items and protection entered the parcel. Scanning confirms order, item and label identity. Shipping confirms the carrier handoff and customer-facing status. Do not let one final scan stand in for all four controls.

Make the physical route match the system
Walk the pick path with a representative batch. Check aisle sequence, trolley capacity, item separation and where high-value or fragile products enter the flow. The most elegant admin configuration cannot compensate for identical products being mixed in one unlabelled tote.
Use batch and order identifiers staff can read under normal lighting. Decide when a tote, shelf or bench changes ownership. A clear handoff prevents the packer assuming an incomplete pick is complete.
Protect carrier and delivery promises
Group by the promise sold to the customer, not merely by convenience. Next-day, nominated-day, click-and-collect and economy orders may need different cut-offs and handoff evidence. Confirm when labels are bought, when tracking becomes customer-visible and what happens if a label is voided.
Do not purchase labels for blocked orders simply to save time. Address or service corrections after label creation can create duplicate tracking, carrier charges and confusing notifications.
Create a fast exception lane
Define a small set of reason codes such as short pick, damaged item, unreadable barcode, packaging unavailable, address issue and carrier failure. Remove the affected order from normal flow without losing it. Assign an owner and response target. The rest of the batch should continue when safe.
An illustrative accessories warehouse finds one variant in the wrong bin halfway through a sixty-order batch. The correct response is to isolate the affected orders, recount that variant and continue the clean work—not to replace products silently or leave every packed parcel waiting.
Test scanning and rework
Test duplicate scans, wrong-item scans, partial quantities, multi-line orders and products sharing similar packaging. Confirm the device response is visible and audible in the warehouse. Train staff not to dismiss warnings reflexively.
Rework needs its own controlled path. If a parcel is reopened after packing, repeat the relevant verification and preserve the reason. A changed parcel should not inherit confidence from an earlier scan.
Measure accuracy as well as throughput
Track orders and lines per labour hour, but pair speed with short picks, scan failures, repacks, carrier errors, customer contacts and returns caused by fulfilment. Compare by batch type rather than treating every order as equivalent. Bulky or personalised orders naturally behave differently.

Pilot before peak trading
Choose one product zone, carrier service and experienced shift for the pilot. Start with a batch small enough to observe. Time each stage, record every interruption and compare finished parcels with order records. Increase batch size only when accuracy and exception recovery remain stable.
Repeat on the least convenient shift and with newer colleagues. A process validated only by the project lead on a quiet morning is not production evidence. Test printers, scanners, Wi-Fi coverage, replacement devices and carrier collection cut-offs. Include a controlled system interruption so staff know how to preserve order identity without inventing shipment status.
Write a peak-day control plan
Define maximum work in progress per stage and the point at which new batches stop. Assign who can change composition, override a scan, void a label and contact the carrier. Keep an incident board showing blocked batches, owner and next action.
Reconcile picked but unpacked orders, printed but unused labels, parcels awaiting manifest and orders removed as exceptions at day end. Anything left between states needs a physical location and digital status. That prevents tomorrow’s team creating a second parcel for work already underway.
